Cause 1: conversion tracking is broken or counting the wrong thing

Broken conversion tracking is the single most common reason a Google Ads account looks like it is not converting when it actually is. If the tag on your thank-you page, your WhatsApp click, or your call asset is not firing, Google Ads shows zero results for a campaign that may be generating real enquiries elsewhere, on your phone or in your WhatsApp Business chat.

Open Tools and Settings, then Conversions, and look at the status column. It should read Recording conversions. If it says No recent conversions, Inactive or Needs attention, that action is not counting anything, and every decision you make while it is broken is a guess. A second, quieter version of this problem is a conversion action that fires on the wrong event, such as every visit to the contact page instead of a completed form, which inflates your numbers rather than hiding them.

Cross-check Google Ads against reality. Compare the conversions it reports for a week against your own phone log, WhatsApp chats and any enquiry register you keep. Causes 2 and 3: broad match with no negatives, and the wrong location setting

Both spend your budget on people who were never going to buy from you, and they usually appear together in accounts that were set up quickly.

Cause 2: broad match keywords running with no negative keyword list

Broad match shows your ad for any search Google considers related to your keyword, not just close variations of it, and without a negative keyword list it will happily spend your budget finding out where the edges of "related" are. A clinic bidding broad match on "dental clinic" can end up paying for clicks on "dental clinic jobs Pune" or "dental clinic franchise cost," neither of which is a patient.

Open the Search Terms report under Insights and reports and read the actual queries that triggered your ad last month. If a meaningful share of them have nothing to do with what you sell, that is budget you can recover today by adding those terms as negatives and switching your highest-intent keywords to phrase match. Cause 3: location targeting set to reach interest, not presence

Google Ads defaults new campaigns to "Presence or interest," which shows your ad to people physically in your target area and to people elsewhere who have simply searched about that area. For a local business, switch location options to "Presence: people in or regularly in your targeted locations," which keeps your budget on people who can actually walk in or call you. Causes 4 and 5: a landing page and a mobile load time that lose the click

A landing page problem is the quiet killer: everything upstream, the keyword, the ad, the click, worked as intended, and the campaign still gets blamed for what the page did.

Cause 4: the landing page does not match what the ad promised

If your ad says "Free consultation this week in Baner" and the click lands on your homepage with five menu options and no mention of a consultation, most visitors leave within seconds. Message match, the page repeating the ad's exact promise in its headline, and one clear next action are what separate a page that converts from one that merely loads. Cause 5: the page is too slow on mobile

Most Indian ad traffic arrives on a phone, often on patchy 4G, and a slow page loses visitors before your offer renders. Google's own research on mobile page speed, based on 11 million mobile landing pages, found that as load time goes from one second to ten seconds, the probability of a visitor bouncing rises 123 percent. Test your page in PageSpeed Insights. A mobile score under 50 is worth fixing before you spend another rupee sending clicks to it.

Cause 6: no call or WhatsApp option for Indian buyers

No call or WhatsApp option is a conversion killer specific to how Indian buyers behave, and it rarely shows up in generic Google Ads advice written for other markets. A large share of Indian buyers, especially for clinics, coaching, real estate and home services, would rather call or message than fill in a form, particularly on a small screen.

If your ad sends every click to a page with only a contact form, you are asking a phone-first audience to do the one thing it avoids. Add a call asset so your number appears directly on the ad and people can tap to dial without reaching your site. Even without that asset, the fix works for everyone: put a visible phone number and a WhatsApp link on the landing page, above the fold, next to whatever form you keep. Letting people choose their channel converts better than forcing everyone through one.

Causes 7 and 8: a budget too thin to learn, and a bidding strategy that has outrun your data

Both of these causes come from the same root: asking Google's automated bidding to do something it does not yet have enough information to do well.

Cause 7: the budget is too thin for the campaign to exit learning

Every automated bid strategy goes through a learning period after it is created or changed, and Google's own guidance on the learning period says it typically takes up to around 50 conversion events or three conversion cycles to settle. A daily budget that only buys one or two clicks can take months to gather that much data, and performance stays erratic the whole time.

For a first campaign in a single city, a daily budget of Rs 500 to Rs 1,000 is usually enough to start seeing patterns within two to three weeks. Below roughly Rs 200 to Rs 300 a day, you are often not buying enough clicks to learn anything at all, only spending slowly toward a conclusion you could have reached faster.

Cause 8: the bidding strategy has outrun the account's conversion data

Switching straight to Target CPA or Target ROAS on a brand new campaign with no conversion history asks Google to hit a cost target it has no evidence for yet, and the algorithm often responds by restricting delivery rather than guessing. If your bid status column shows "Learning limited," the fix is usually to drop back to Maximize Clicks or Maximize Conversions with no target, gather 15 to 20 real conversions, then reintroduce a target once there is data behind it.

These three sit outside Ads Manager almost entirely, which is exactly why they get missed during a technical audit.

Cause 9: your ad schedule does not match when anyone can answer

An ad running around the clock with a receptionist who leaves at 7pm means every evening lead sits unanswered until morning, and many callers ring a competitor instead. Either restrict delivery to your working hours under Ad schedule, or keep the ads running and make sure an after-hours WhatsApp number is genuinely staffed.

Cause 10: the offer is not compelling enough for the intent behind the click

"Contact us for more information" does not move someone comparing three clinics in the same search session. A specific, time-bound offer, a free first consultation this month, or a fixed starting price for a common service, gives a ready buyer a reason to act now instead of moving to the next tab.

Cause 11: leads sit before anyone follows up

A lead not called or messaged within the first few minutes cools fast, and one left overnight has often already booked with whoever answered first. Conversion tracking records the enquiry the moment it happens, not the moment someone calls back, so slow follow-up makes a genuinely working campaign look like it produces conversions that never turn into revenue. This is a sales problem wearing an ads problem's clothes.

The 20-minute Google Ads diagnosis

Run this in order, since a later step can mask what an earlier one would have caught. Keep the Google Ads account and your phone or WhatsApp open side by side.

Step 1: Check conversion tracking status (5 minutes)

Open Tools and Settings, then Conversions, and confirm every action reads Recording conversions. Click your own ad, complete the action, and check it registers within a few hours. If a status looks wrong, fix it before reading any other number in the account.

Step 2: Read the Search Terms report (3 minutes)

Under Insights and reports, open Search terms for the last 30 days and scan for queries unrelated to what you sell. Add the worst offenders as negative keywords immediately. A common pitfall is adding only single words, which can block good traffic too.

Step 5: Check for a call option and confirm someone can answer (3 minutes)

Confirm a call asset is attached and that a phone number or WhatsApp link is visible on the landing page without scrolling. Then check your ad schedule against your actual staffed hours.

Step 6: Check budget against conversion volume and bid status (2 minutes)

Look at the Status column on your bid strategy for "Learning" or "Learning limited," and compare monthly conversions against the roughly 15 to 50 most Smart Bidding strategies want before they stabilise. If you are well under that with an automated target set, drop back to Maximize Clicks until you have more data.

Common mistakes people make while fixing a "not converting" campaign

The biggest mistake is changing five things on the same day. Rewrite the ad copy, raise the budget, switch the bid strategy and add negatives all at once, and if performance improves you will never know which change actually mattered, so you cannot repeat it with confidence next time. A third mistake, common on tight budgets, is adding negative keywords so aggressively that good traffic gets blocked along with the junk.
